Pena Palace and Quinta da Regaleira are the two stops that justify the uphill effort, and they are very different places. According to Parques de Sintra, Pena Palace was built 1842-1854. Quinta da Regaleira in Sintra was built 1904-1910, and its Initiation Well descends 27 metres in a spiral staircase.
Those two dates matter when you plan the day. Pena is the older romantic hilltop palace, and Regaleira is the later estate you walk through, stairs included.
Getting up the hill is where I lost time. In August 2023, I got off the train at Sintra station in the middle of the morning. The queue for the tourist bus to Pena Palace was dozens of people deep, and after more than half an hour I had watched two buses fill up and leave without me. A Portuguese family next to me called an Uber instead, and it arrived within minutes. It dropped us at the palace entrance before the next tourist bus even showed up.

What I Wish I'd Known Before I Went
Most of my mistakes in Sintra came from the gap between the train and the palace gate, and from trying to add the coast by public transport.
First, I wish I had not joined that tourist bus queue in August 2023. The Uber that the Portuguese family called got to the palace entrance before the next bus arrived, so plan to use ride-hail from the start.
